### Definition

The organizational shift when an individual contributor is promoted to manage their former peers is typically the highest risk promotion type in a growing operations team, requiring explicit authority conversations, peer resets, and first feedback scripts to prevent the transition from degrading both team cohesion and the new manager's authority.

A peer-to-manager transition without structured conversations will produce one of two bad outcomes. The new manager stays informal and loses authority or becomes formal and loses the relationship. The structure exists not to make the transition comfortable, but to make it honest.

### Indicators

- A recent internal promotion to management produced visible awkwardness in the team that was never formally addressed.
- A newly promoted manager's former peers are routing around their authority, asking you directly rather than their new manager.
- The required conversations (authority, peer reset, upward expectation-setting) were never explicitly held after the promotion.
