### Definition

The practice of mapping how a process is actually being executed across different team members before attempting to document or standardize it, surfacing the informal variants, workarounds, and tacit expertise that exist in practice but not in writing.

Documenting a process without first understanding how it is actually being done produces a document that describes the intended process, not the real process. 

Process Archaeology ensures that the SOP captures the lived version of a process, including the judgment calls and shortcuts that experienced team members have developed over time, rather than an idealized version that new hires can't execute.

### Indicators

- A process that has been documented is still being run differently by different team members.
- The most experienced person running a process has never been formally observed doing it before their version was written down.
- A documented process has never been compared against how it is actually being executed in practice.

### Quick Win

- Pick one process that is already documented.
- Before reading the SOP, ask the three people who run it most frequently to walk you through their last execution.
- Then compare what they described against what the document says.
- Any variation between their accounts, or between their accounts and the document, is the gap that process archaeology exists to close.
