## D04 - Team Structure Clarity

---

### Definition

An observable behavioral marker — distinct from individual output quality, signaling readiness for a management role: coaching peers without being asked, navigating peer conflict independently, and proposing team-level improvements rather than personal optimizations.

"They are our best performer" is not a promotion-readiness signal. It is an individual output assessment. The distinction between the two is the single most common source of failed promotions at growing companies.

Readiness signals identify leadership capacity, whereas output quality identifies individual execution capacity.

---

### Indicators

- A promotion decision was made primarily on the basis of the candidate's individual performance rather than observed leadership behavior.
- No structured observation of leadership behaviors preceded your last internal promotion.
- You can't describe, right now, three specific behavioral instances that support a candidate's promotion readiness.

---

### Quick Win

- Think of your next internal promotion candidate.
- Ask yourself, "Can you name three specific instances of them coaching, not just performing?"
