### Definition

The total operational, financial, and contractual cost of replacing a vendor, including data migration, reintegration, retraining, downtime risk, and any contractual exit penalties, which, when unmeasured, consistently makes staying with a deteriorating vendor feel cheaper than leaving.

Switching cost is the primary mechanism that makes vendor dependency feel rational. When unmeasured, switching costs are typically overestimated because the estimate is intuitive and the actual cost is never calculated.

When measured, switching costs are frequently lower than assumed, and the case for a transition becomes defensible where it previously felt too risky to calculate.

- You have stayed with an underperforming vendor because leaving "feels like it would be too complicated."
- No switching cost calculation has ever been formally prepared for your highest-risk vendor relationships.
- Switching cost has been cited as a reason not to pursue a vendor transition without anyone calculating the actual number.
