Definition
Whether a new operations hire reaches independent productivity through a structured process or through whatever they happen to overhear in their first month.
Why It Matters
The most expensive onboarding mistake isn't a slow ramp. It is a new hire who starts making changes on Day 15 before they understand what they're changing, because nobody gave them a structured reason to wait.
Maturity Signals
- Builder → New hires are handed a tool list and left to figure it out.
- Systematiser → A structured observation period exists before any changes are authorized.
- Delegator → The observation phase reliably surfaces risks invisible to existing staff.
- Strategist → Onboarding architecture is documented well enough to survive the original designer's departure.

- 0-5 → Your last new hire learned their role primarily by asking a colleague.
- 5-7 → A structured first 30 days exists but isn't consistently followed.
