5-9: Builder Stage

  • You're still building the operational basics, with much of the work depending on your direct involvement. That's normal at this stage.
  • The priority is building the systems others will eventually execute, not optimizing or delegating too early.

10-14: Systematiser Stage

  • The fundamentals exist, but your systems still need to be tested, formalized, and stabilized before authority can be reliably delegated.
  • This is the stage to strengthen the systems so delegation later transfers real authority, not just responsibility.

15-17: Delegator Stage

  • Your systems are stable enough for genuine authority transfer, with clear boundaries around what your team can decide independently.
  • The goal now is developing the team's judgment within those boundaries, not building more systems or retaining approval control.

18-20: Strategist Stage

  • Your operation runs independently of your daily presence, allowing your role to shift from managing operations to designing the systems and developing the people that manage them.
  • Your highest-leverage work is now forward-looking, translating operational performance into infrastructure, capacity, and strategic decisions.
