Silent Divergence

D01 - Process Documentation Coverage

Definition

The condition in which multiple team members are executing the same process in materially different ways without being aware of each other's variations because no common standard was ever written down and tested across the team.

Silent divergence looks like a training problem. It isn't. It is a documentation problem. When three people independently develop three different ways to run the same process, the solution is not more training on the existing process.

It is documenting which version is correct and testing it against the new-hire standard before asking anyone to follow it.

Indicators

• Two or more team members have recently produced different outputs from what is supposed to be the same process.
• You have never mapped how a specific process is actually being run across the team before writing the SOP for it.
• Process variations are being addressed as individual performance issues rather than as documentation failures.

Quick Win

• Pick one process run by three or more people.
• Ask the most experienced executor and the most recently hired executor each to describe the last three steps independently.
• If their answers differ materially, you have silent divergence — and it is a documentation problem, not a training problem.
