Overview


The observation-first principle is the most counterintuitive framework in Year 1.

New operations hires with strong credentials arrive ready to fix things. The things they fix in the first two weeks are the things that look broken from outside the company's specific context.

The things that actually need fixing are invisible until you have sat in the organization long enough to understand the constraints that shaped the current state.

Northgate Services Group and Anika Patel gave us the right case study because the case study's validation is specific.

The two knowledge capture failures such as the field operations data reconciliation and the VPN configuration gap would have produced concrete, measurable disruptions if discovered during implementation rather than during observation.

The cost of observation was four weeks of Anika's time. The cost of the alternative is eleven months of implementation remediation.

What Didn't Make The Final Cut


A section on adapting the observation-first framework for PE-backed environments where the board's timeline creates pressure to show results within sixty days of joining.

The PE-specific modification belongs in a later issue. Introducing it here would have implied the thirty-day observation window is negotiable under certain conditions. It is not.

We also cut extended guidance on how to structure the First Impressions Document for different roles - COO v/s VP Operations v/s Director of Operations. The format is the same. The content varies by function. The document structure does not need to.


What We Were Thinking


Diana Reyes's response - "You have been hired to lead an implementation that is appropriate for this company. You cannot build that yet" was the line we wrote the entire issue to earn.

The job is about appropriate action, not early action.
